The effectiveness of an organization’s operations can be the difference between success and failure for most businesses. Companies operate on very tight margins and waste in any form can erode these margins quickly and drastically. Through the development of a comprehensive operational plan we help our clients maximize their return on capital, profits and ultimately the value of the enterprise as a whole. These benefits are realized through decreased costs of goods, consistency in quality, operational redundancies and lowered overall organizational risk. One study has concluded that comprehensive process implementation yields a 280% higher success rate on projects (95%) versus those that don’t (25%). The key areas of support we provide are in operational analysis and identifying areas for efficiency improvement, creation of standardized policies and procedures to achieve these efficiencies, and implementation of these efficiencies through the use of effective systems and training.
In evaluating the operations of an organization, we observe and document the methods currently employed by the enterprise in the routine tasks performed by the entire team. From this we develop the key performance indicators (KPI’s) having the greatest effect on the organizations goals as defined in the strategic plan. By comparing actual vs. goal expectations for each KPI, a plan for improvement for each functional area can be developed; starting with those KPI’s that have the greatest impact on performance.
Once the operational analysis is complete and areas for improvement are identified by order of importance, a comprehensive set of standardized policies, procedures and reporting (SOP’s) is created for all routine aspects of the enterprise operations. These SOP’s are then tested but having the personnel responsible for performing the tasks following the procedure, observing the outcome and integrating any recommendations for improvement, and repeating until the process and procedures are perfected and results in accordance with the goal KPI.
Upon completion of development of the entire body of SOP’s, they are packaged and distributed to all organizational team members. Although this can be done as simply as publishing and putting in binders for all to reference, we have found that an electronically accessible format, such as the ErvinasSM Operations, Compliance & Training (OCT) system, greatly increases adoption and enforcement of the systems. Training programs are developed for all new staff, reporting protocols are established, and periodic verification of compliance are implemented to ensure adherence to the established processes. On-going measurement of actual vs. goal KPI’s are performed to identify successes, areas not meeting expectation, and allow for continuous improvement.
